The Challenge 

Securonix faced a common set of challenges while using Slack. 

  • They used and paid for Slack for internal and external communication & collaboration, but they were also using and paying for Microsoft 365 and Teams. 
  • They needed to complete the migration FAST but without compromising on fidelity & business continuity.  It needed to be completed in 2 months to align with a late decision not to renew Slack and move to Teams. 

The problem statement in summary was- How could Securonix meet its aggressive timeline, migrate all Slack content with high fidelity, high security, maintain business continuity and avoid overpaying for overlapping technologies. 

This problem statement prompted the stakeholders to look for the ideal vendor to assist them with this challenging transition and Netwoven was selected as the implementation partner. 

The Solution 

Netwoven employed a proven migration process and strategy which enabled a coordinated weekend cutover, cutting over all users at once and avoiding the co-existence challenges that come with waved migrations. It included the following workstreams.

The highlights of each important workstream are provided below. 

Content Discovery & Assessment 

A comprehensive analysis of Slack data and usage was conducted including channels, messages and files. The following is an indication of data volume. 

  • Hundreds of users 
  • Thousands of GBs of files 
  • Thousands of channels (active and archived) 
  • Millions of channels, direct, and group messages 

Netwoven's "challenger methodology" blended with comprehensive data analysis and intuitive Power BI reports enabled the project stakeholders to ascertain which channels, messages, apps, workflows, bots and users should be migrated and which should be left behind. 

Prototype Migration 

Prototype migration was a critical step in validating the feasibility and performance of the Slack-to-Microsoft Teams migration for Securonix. This phase focused on migrating a representative subset of Slack data, including channels, direct messages (DMs), and group messages (GMs), to Microsoft Teams. The key findings were noted as below. 

  • Successfully migrated messages with text, rich formatting, inline images, hyperlinks, and file attachments. 
  • Preserved authorship and timestamps for compliance. 
  • Preserved pinned messages 
  • Identified limitations:  
  • Reactions, custom emojis, and Slack workflows were not supported. 
  • Confirmed throughput and scalability for large data volumes. 

The prototype migration created high confidence in the migration approach, helped drive strategy decisions, and ensured readiness for the bulk migration phase. It also helped refine user acceptance testing (UAT) plans and highlighted areas requiring additional automation. 

Migration Strategy & Readying 

  • Defined migration scope and throughput targets. 
  • Readied proprietary "Slack Archive" Teams App for rendering historical DMs/GMs in Teams. 
  • Mapped Slack channels to Teams channels.  
  • Finalized migration infrastructure configurations.  Provision target Teams and channels. 
  • Held migration and transition strategy workshops.   
  • Created a support site in their environment, where users can access all the info related to this migration process including migration timelines, FAQ’s and channel mapping.  

Defining a specifically tailored migration strategy for Securonix was essential to ensure a smooth transition from Slack to Microsoft Teams.  The thorough quantitative analysis of Slack data complemented with a detailed qualitative analysis of how users interacted with Slack supported prioritization of critical content to migrate and determination of the most effective migration strategy. Given the compressed timeline and throughput limitations, defining precise migration filters—such as which content to include and from which time periods—was especially important to successfully execute this project. 

Migration Execution 

  • Migrated slack Channels and Channel messages with high fidelity and high velocity to MIcrosoft Teams and channels. 
  • Converted DMs and GMs to enable search in SharePoint and Teams Archive Viewer App.  Slack direct and group messages were securely preserved in SharePoint Online and made accessible through the Slack Archive App, a custom Teams application developed and provided by Netwoven to allow users to view historical conversations. 
  • Deployed proprietary Slack Archive App for inactive users 
  • Validation & UAT for the archive/ active channels 
  • Preserved authorship metadata, pins, Conversation thread view, timestamps, and message hierarchy. 
  • Midway through migration, we ran into an unexpected setback: a sudden Slack API change stopped us from accessing images and files in private channels. For a moment, it looked like this could derail our tight timeline. But instead of slowing down, we quickly adapted, built a workaround, and ensured every privatechannel file made it safely into Teams. 

Throughout this phase, Netwoven provided daily progress reports using Power BI, enabling the Securonix team to easily track the migration status. Netwoven also collaborated closely with the customer's project managers for status updates and the decisions required during the execution.  

Delta Migration & Go-Live 

  • Performed final “delta” migration from Slack to Teams for residual data on active channels, DM’s and GM’s 
  • Released newly created Teams into which the Slack data had been migrated 
  • Provided post-go-live support. 

This structured approach ensured only appropriate workloads are migrated, minimal downtime, and in compliance with Securonix’s security standards. 

Adoption & Change Management 

To ensure a smooth transition from Slack to Microsoft Teams, Netwoven assisted Securonix with a structured adoption and change management plan alongside the technical migration. The plan focused on user readiness, engagement, and training: 

Communication & Awareness 

  • Conducted kickoff sessions and stakeholder briefings to communicate project goals, timelines, and benefits. 
  • Shared regular status updates and FAQs to address user concerns and set expectations. 

Training & Enablement 

Delivered Microsoft Teams learning modules covering:

Support & Resource Hub

External Collaboration Guidance 

  • Educated users on guest access, shared channels, and federation models for external communication. 
  • Published governance guidelines for secure collaboration. 

Feedback & Continuous Improvement 

  • Collected user feedback during UAT and post-migration phases.

Hyper Care Support 

Following the successful cutover to Microsoft Teams, Netwoven delivered hyper care support to ensure a smooth post-migration experience for Securonix users. This phase lasted for approximately three weeks after go-live and included: 

Dedicated Support Channels 

  • Established Teams-based help channels for real-time assistance. 
  • Provided office hours for direct interaction with migration experts. 

Issue Resolution 

  • Addressed residual migration issues such as:  
  • External user mapping and guest access configuration. 
  • Compliance ID mismatches and permissions adjustments. 
  • Performed delta migrations for any missed or updated Slack data. 

User Assistance 

  • Assisted users with onboarding to Teams features like channels, chats, and file collaboration. 
  • Offered quick reference guides and troubleshooting tips for common queries. 

Monitoring & Feedback 

  • Monitored Teams usage and adoption metrics. 
  • Collected user feedback to identify pain points and improve training materials.

  • Validated security and compliance policies post-migration.
